- Find the drop. Look at your North Star Metric over the last 7 days. Note the exact percentage change. (Maya saw 12%.)
- List your three supporting metrics. These are the leading indicators that feed your North Star. For Maya: new signups, activation rate, retention rate.
- Compare each supporting metric to its target. If one is off by more than 10%, that's your suspect. Maya's new signups missed target by 15%.
- Ask one question: what changed? Check recent releases, campaigns, or bugs. Maya found a broken onboarding step that blocked new users.
Avoid These Traps
- Don't chase every number. If you track 20 metrics, you'll drown. Stick to your North Star and three supporting metrics.
- Don't blame the data. A drop is a signal, not a verdict. Look for the story behind the number.
- Don't skip the target. Without a target, you can't tell if 12% is a blip or a crisis.
- Don't diagnose alone. Bring one teammate who knows the product or operations. Two brains are faster.
