Imagine you track weekly active users for a feature in your portfolio. Last week, it was 12,000. This week, it's 8,400—a 30% drop. Your manager wants a root cause by end of day. You have one focused session to get answers.
Do This Now (5 Steps)
- Pull the raw data for the last 14 days. Check for data pipeline issues first—sometimes the drop is just a broken tracker.
- Segment by user type (new vs returning). In our case, returning users dropped 40%, but new users stayed flat. That points to retention, not acquisition.
- Look at the timeline. The drop started on Tuesday. Check if a deployment or campaign launched that day. In our scenario, a feature update went out Monday night.
- Interview one teammate from product or engineering. Ask: "What changed right before the drop?" They'll tell you about the update that broke the login flow.
- Write a one-page summary with the root cause (broken login), impact (30% drop), and a clear recommendation (rollback or fix within 48 hours).
Avoid These Traps
- Blaming the data first. Always verify the numbers before chasing ghosts.
- Overcomplicating the analysis. You don't need a 10-slide deck. One page with a clear story wins.
- Forgetting the business impact. A 30% drop means lost revenue or engagement. Say that out loud.
- Skipping the recommendation. Diagnosis without a fix is just complaining.
- Working alone too long. Ask for help after 30 minutes of dead ends.
