Diagnose a KPI Drop: Lead a 30-Min Root Cause Session

Pinpoint why a key metric fell. Use one focused session to find the real cause.

Who This Helps

You're a team lead who needs to scale a repeatable analytics routine. When a KPI drops, you want a calm, structured way to find the root cause fast. This is for anyone tired of chasing symptoms instead of fixes.

Mini Case

Mei runs analytics for a SaaS company. Last Tuesday, the daily active users dropped 12%. Panic emails flew. Instead of guessing, Mei pulled the team into a 30-minute triage session. They used a simple checklist from the Data Reliability Leadership course. Result: they found a broken data pipeline from a code deploy. Fix took 2 hours. No more chaos.

Do This Now (5 Steps)

  1. Grab the numbers. Pull the KPI chart for the last 7 days. Note the exact drop time and size.
  2. List possible causes. Brainstorm 3-5 reasons the metric could fall. Keep it short.
  3. Check data sources first. Look at the data contract for that metric. Is the source still reliable?
  4. Run a 30-minute incident triage. Use the first-30-min incident triage card from the course. Assign one person to check data pipelines, another to check user behavior.
  5. Write down the root cause. Document what you found and the fix. Share with stakeholders in one sentence.

Avoid These Traps

  • Blame the data team first. Most drops come from code changes or external events. Check those before pointing fingers.
  • Skip the data contract. Without a clear definition of the metric, you'll argue about what "active user" means.
  • Try to fix everything in one session. Your goal is diagnosis, not solution. Save fixes for later.
  • Forget to communicate. Tell stakeholders you found the cause and when to expect a fix. Silence erodes trust.
  • Ignore the monitoring alerts. If you set alerts from the Monitoring & Alerts playbook, they'll tell you when the drop started.

Your Win by Friday

By Friday, you'll have run one focused root cause session. You'll know exactly why the KPI dropped and have a clear fix plan. Your team will feel calm and in control. Stakeholders will trust the numbers again. That's a win.
