  2. Grab your reliability baseline. If you don’t have one yet, list your top 3 KPIs and their data sources. This is your starting point.
  3. Check the source. Go to the raw data table or event stream for your wobbly KPI. Is the data flowing? Look for gaps or zeros in the last 48 hours.
  4. Trace the logic. Walk through the exact calculation for your metric. Did any business rule or filter change recently? Ask the data engineer.
  5. Isolate the variable. Compare user segments or time periods. Did the drop only hit iOS users after last Thursday’s release? That’s your clue.

Avoid These Traps

  • Don’t start a multi-day ‘investigation’ without checking the data contract first. Definitions drift, and your ‘drop’ might be a reporting change.
  • Don’t blame the data team immediately. Use your monitoring playbook to see if alerts fired for the critical data source.
  • Don’t present theories without evidence. ‘I think the funnel is broken’ is noise. ‘The ‘checkout_start’ event stopped for 30% of users’ is a signal.
  • Skipping the stakeholder narrative. Your job is to translate the data glitch into a business impact story, not just a technical ticket.
