Do This Now (5 Steps)

  1. Block 90 minutes on your calendar for this week. No interruptions.
  2. Grab your list of current projects and bets. Write each one on a sticky note or in a doc.
  3. For each bet, note its rough size (small, medium, large) and your confidence level (low, medium, high). This is your Bet Sizing.
  4. Now, map them. Which bets are live right now? Which are in progress? Which are just ideas?
  5. Look at the map. Ask: Which active bet is the most uncertain or resource-heavy? That’s your first place to investigate for the KPI drop.

Avoid These Traps

  • Don’t jump to conclusions about the latest campaign. Look at the whole portfolio first.
  • Don’t skip assigning confidence levels. A ‘large’ bet with ‘low’ confidence is a major risk.
  • Don’t forget to define what must not get worse. What’s your non-negotiable metric? Protect it.
  • Don’t do this alone. Get one teammate to help you spot blind spots.
  • Don’t let the session run over two hours. You’re diagnosing, not building a cathedral.
  • Don’t ignore small bets. Sometimes a bunch of little things add up to one big problem.
  • Don’t forget to check capacity. Is your team spread too thin across too many things?
  • Don’t leave without one clear next step. Even if it’s just ‘pause project X and monitor for 7 days’.
