Do This Now (5 Steps)
- Block 90 minutes. Seriously, put it on the calendar. This is your diagnosis session.
- Write the single problem. At the top of a doc, write: "[Your KPI] dropped from X to Y on [Date]."
- Build your trigger tree. Draw a line down the page. List every possible cause as branches—product, marketing, operations, external.
- Assign evidence. For each branch, note the one piece of data that would prove or disprove it. Is it a user report? A dashboard? A server log?
- Pick your top suspect. Based on the evidence you actually have, circle the most likely root cause. Your job is now to validate that one thing.
Avoid These Traps
- Chasing every lead. You don't have time to investigate all five theories. Pick the one with the strongest signal.
- Blaming the usual suspect. Just because server issues caused problems last month doesn't mean they did this time. Look at the fresh evidence.
- Endless meeting loops. The 90-minute session has one goal: to pick the top suspect. Validation happens after the meeting.
- Forgetting the runway impact. How does this KPI drop affect your cash runway? If it's a revenue metric, you must connect it to your scenario planning.
- Skipping the memo. The course mission is to produce a one-page board finance memo. Your diagnosis should be crisp enough to fit one paragraph in it.
