Do This Now (5 Steps)
- Pause new spend in the underperforming channel for 48 hours. Just hit pause.
- Grab last month's numbers for that channel: total spend, new customers acquired, and their first-month revenue.
- Calculate three things: Channel CAC (Spend / New Customers), First-Month Revenue per User, and the ratio between them.
- Compare to your benchmark. What was a healthy ratio for you last quarter? Is the new number below it?
- Ask 'Why' once. Did audience targeting change? Did creative fatigue set in? Did a competitor move in? Your answer here is your root cause.
Avoid These Traps
- Don't blame 'the algorithm' first. Look at your own inputs and economics.
- Don't average all channels together. A drop in one can hide in the overall mix.
- Don't skip the revenue part. A cheap lead that never pays back isn't a win.
- Don't make it a 3-hour spreadsheet marathon. This is a 30-minute health check.
- Don't forget to check pricing or product changes that might affect customer value.
- Don't ignore payback time. A CAC that pays back in 90 days is very different from one that takes 180.
- Don't tweak ten things at once. Find the one lever, test it, and measure.
