Do This Now (5 Steps)

  1. List every experiment idea on a shared doc. No filtering yet.
  2. For each idea, estimate the Impact (1-10 scale). Think: How much will this move our core metric?
  3. Estimate the Effort (1-10 scale). How many person-days will this take?
  4. Calculate a simple score: Impact ÷ Effort.
  5. Sort the list by that score. The highest number is your winner. Boom, priority decided.

Avoid These Traps

  • Chasing Shiny Objects: The 'cool' idea isn't always the high-impact one. Trust your score.
  • Analysis Paralysis: Don't spend 4 days perfecting estimates. Use the 1-10 scale and move on. Better fast than perfect.
  • Ignoring the Pile-Up: If you always pick the tiny 'quick wins,' your big, important projects never start. Balance your backlog.
  • Skipping the Why: Always note why you gave an impact score. You'll need that context later.
  • Forgetting the Team: A score of '10' for effort means it's brutal. Is your team up for that right now? Check in.
  • Not Revisiting: Priorities change. Re-score your list every month. What was a '2' impact might be a '9' now.
  • Working in a Vacuum: Share the scored list with your team. They might have info that changes the numbers.
  • Confusing Urgent for Important: Something breaking is urgent. Moving a key metric 10% is important. Don't let the urgent stuff always hijack your experiment queue.
