  1. Grab your last dashboard. Look at the numbers that changed most. For Li Wei, it was the 12% drop.
  1. Write one key message. What is the single most important thing your stakeholder needs to know? Li Wei wrote: "Recover repeat purchases with a loyalty reminder."
  1. List your options. Write down every experiment you're considering. Li Wei had three: loyalty reminder, free shipping, and product bundle.
  1. Score each option. Use a simple 1-5 scale for impact and effort. The loyalty reminder scored 5 for impact and 2 for effort. Free shipping scored 3 and 4. Product bundle scored 2 and 3.

Avoid These Traps

  • Don't include every data point. Your stakeholder doesn't need to see all 12 charts. Pick the three that tell the story.
  • Don't skip the ask. If you don't say what you want, your stakeholder won't guess. Li Wei learned this the hard way in her first month.
  • Don't overthink. You don't need a perfect model. A simple scorecard works. Li Wei's boss loved the clarity.
  • Don't hide bad news. If an experiment has low impact, say it. Honesty builds trust. The Make It Honest mission in the course covers this.
