- Open your current dashboard. Count how many primary charts you see. If it's more than 5, take a deep breath.
- Write down the one business outcome your analysis should drive this month. This is your guiding star.
- Pick 3 supporting metrics that directly influence that outcome. For example, if your North Star is user activation, a supporting metric could be 'completed onboarding tutorial'.
- Set a realistic weekly target for each of the 3 supporting metrics. Start with a 5% improvement, not 50%.
- Create a new, single-tab view in your dashboard tool. Place your North Star metric big at the top, followed by your 3 supporting metrics with their targets. That's your new weekly scoreboard. It's like giving your data a simple to-do list.
Avoid These Traps
- Don't try to track everything. If you add a 4th supporting metric, ask which of the first 3 is less important now.
- Don't set and forget your targets. Review them every Friday. If you hit a target 3 weeks in a row, maybe it's too easy.
- Avoid vanity metrics that look good but don't change your recommendations. If a number going up doesn't help you decide what to do next, drop it.
- Never present a dashboard without a clear, verbal recommendation. The scoreboard shows the 'what,' you need to provide the 'so what.'
