Do This Now (5 Steps)
- Breathe First. Seriously, take 60 seconds. Your job is to be the calm center, not add to the noise.
- Open Your Triage Card. Have a simple doc ready with three sections: What We Know, What We're Checking, Next Update Time.
- Confirm the Signal. Is this a real problem? Check one other source or metric. Is revenue down, but user sign-ups are fine? That's a clue.
- Communicate Early. Send a one-line update in 10 minutes, even if it's just "Investigating the revenue dip, checking source X. Next update in 20."
- Loop in One Person. Tag the data engineer or product manager who owns the suspected source. Don't @-channel the whole world yet.
Avoid These Traps
- The Silent Spiral: Don't go dark for an hour trying to find the root cause. Silence makes stakeholders nervous and they'll start pinging everyone.
- Blame Guessing: Avoid "I think the ETL broke." Stick to facts: "The orders table hasn't updated since 2 AM."
- Over-Promising: Don't say "I'll fix this in 5." Say "I'll have a diagnosis in 30."
- Copy-Paste Chaos: Don't dump 20 lines of SQL into Slack. Summarize in one plain-English sentence.
