Do This Now (5 Steps)

  1. Pick your top 3 guardrails. What must not get worse? Think revenue, churn, or team capacity.
  1. Write each guardrail as a single sentence. Example: "Monthly churn stays below 5%."
  1. Add a number to each guardrail. Make it measurable. 12% growth target? 7-day response time? Pick real numbers from your data.
  1. Share your guardrails with stakeholders before the meeting. Send a one-liner. "Here are the 3 things we protect."
  1. In the meeting, start with the guardrails. Say "We agreed these 3 things can't get worse. Here's how our plan keeps them safe." Then show your portfolio map.

Avoid These Traps

  • Too many guardrails. 3 is plenty. More than 5 and nobody remembers them.
  • Vague guardrails. "Improve quality" is not a guardrail. "Bug count under 10" is.
  • Hiding guardrails. Don't bury them in slide 12. Lead with them.
  • Changing guardrails every quarter. Keep them stable for at least 2 quarters.
  • Forgetting to measure. If you can't track it, it's not a guardrail.
  • Using only financial guardrails. Include customer and team metrics too.
  • Skipping the "why." Explain why each guardrail matters. Stakeholders need context.
  • Treating guardrails as optional. They are your decision-making shortcut.
