- Segment by source. Break activation rate by traffic source (e.g., organic, paid, referral). You might find that organic users activate at 20% while paid users only hit 5%. That’s a clue.
- Find the biggest drop-off. Look at the steps between sign-up and activation. Where do most users quit? If 40% of users drop off after step 2, that’s your bottleneck.
- List your experiment ideas. Write down 3-5 experiments that directly address that drop-off. For Priya, the drop-off was after the pricing page, so she prioritized the pricing page change.
- Pick the one with highest impact. Estimate the potential lift in activation rate for each experiment. If fixing the pricing page could boost activation from 12% to 18%, that’s a 50% improvement. Run that one first.
Avoid These Traps
- Chasing vanity metrics. Don’t pick an experiment because it looks cool or your boss likes it. Stick to what moves activation.
- Ignoring the window. Activation means nothing without a time limit. “Completed onboarding” is vague; “completed onboarding within 7 days” is actionable.
- Overcomplicating segments. Start with one segment—like new users from paid ads. You can add more later.
- Running too many experiments at once. Focus on one experiment per week. You’ll learn faster.
- Forgetting guardrails. Before you launch, set a guardrail metric (e.g., revenue per user) to make sure your experiment doesn’t break something else.
