- List your next three experiments. Write them down. No judgment yet.
- Score each on impact. Ask: If this works, how much does it move the needle? Use a 1-10 scale.
- Score each on effort. Ask: How many hours will this take? Use a 1-10 scale (1 = super easy).
- Plot them on a simple grid. Put impact on one axis, effort on the other. The top-right quadrant is your sweet spot.
- Pick the one with the highest impact-to-effort ratio. That's your next experiment. Run it this week.
Avoid These Traps
- Falling in love with a shiny idea. Just because it's fun doesn't mean it's high-impact. Let the grid decide.
- Ignoring team capacity. A 9/7 move might be great, but if your team is already stretched, it will fail. Be honest about effort.
- Overthinking the scores. Don't spend an hour debating if something is a 7 or an 8. Rough is fine. Move fast.
- Skipping the review. After the experiment, check if your scores were right. Learn and adjust for next time.
- Doing this alone. Bring your team into the scoring. You'll get better estimates and buy-in.
