  2. Write down the one core action that signals a user is getting value. This is your activation event.
  3. Pick one single metric that best represents your product's value. This is your North Star candidate.
  4. List two things that could break if you only chased that North Star. These are your guardrail metrics.
  5. Draft a one-sentence charter: "We optimize for [North Star], provided [Guardrail 1] and [Guardrail 2] are stable."

Avoid These Traps

  • Don't let activation be three different actions. Pick one key event and one time window (like 'complete onboarding within 7 days').
  • Don't present ten metrics. A stakeholder can only remember one North Star and two guardrails.
  • Don't use jargon like 'engagement.' Use the actual event name from your tracking.
  • Don't skip the guardrails. They're your safety net for stakeholder trust.
  • Don't make the taxonomy perfect. Start with five key events your team already talks about.
  • Don't analyze the whole user base first. Pick one important segment, like 'users from paid ads.'
  • Don't confuse adoption with usage. Adoption is trying a feature once; usage is coming back to it.
  • Don't let the dashboard lie. Agree on definitions first, then build the charts. Your future self will thank you.
