- List every product question your team is arguing about this week. Write them down.
- For each question, write the one metric that would tell you the answer. If you can't name the metric, the question is too vague.
- Rank questions by how much the answer would change your roadmap. Give each a score from 1 to 5.
- Pick the top-scoring question. Design the smallest test that gives you that metric in 7 days.
- Run the test. No perfection. Just a signal. Then decide.
Avoid These Traps
- Don't test three things at once. You'll get noise, not signal.
- Don't wait for perfect data. A 60% confident answer today beats a 90% confident answer next quarter.
- Don't let the loudest voice in the room pick the experiment. Use the scoring system instead.
- Don't forget to write down what you learned. Even a failed test teaches you something.
